Most CX teams believe they're measuring experience quality when they track NPS and CSAT. They see the scores, review the dashboard, and move on. The assumption is straightforward: high score means good experience, low score means something went wrong.
That assumption misses most of the picture. A customer can score you 4 out of 5 and still be describing a high-effort, emotionally frustrating interaction with embedded churn language. Another customer scores you 5 out of 5 and writes "I've recommended you to everyone on my team": a clear advocacy signal that marketing never sees because it's buried in a satisfaction report.
When we built the Feedback Intelligence Framework at Zonka Feedback, we structured it around three pillars that fire simultaneously on every response: thematic analysis (WHAT customers are talking about), experience signals (HOW the experience felt and WHY the customer is communicating), and entity recognition (WHO and WHAT specifically). Experience signals are the pillar we're going to focus on here, because they're where the gap between scores and reality is widest.

What Are Experience Signals in Customer Feedback?
Experience signals are the second pillar of the Feedback Intelligence Framework, designed to extract two layers of intelligence from every piece of customer feedback: how the experience felt (experience quality) and what the customer expects to happen next (customer intent).
We split Pillar 2 into these two sub-pillars deliberately. Sonika Mehta, our co-founder and product director, framed the distinction during our March 2026 webinar: "The HOW is detected both at the response level as well as the theme level. And the WHY, what do customers really want, is something that gets overlooked a lot when you're analyzing feedback." Both need to be detected, and both need to be acted on. But they route to different teams and demand different responses.
Gartner has reported that 93% of customer feedback data goes unanalyzed. In simple terms, every one of those unanalyzed responses contains experience signals, quality dimensions and intent types, that could be routing to the right teams right now. The framework exists to extract them.

Why Scores Alone Miss the Picture
We've seen this pattern across hundreds of deployments: a customer rates an interaction 4 out of 5 and writes "I guess it was fine, but I still don't understand why it broke in the first place." On a CSAT dashboard, that's a positive score. In the language, there's unresolved confusion, lingering frustration, and a question intent that nobody routed to the knowledge base team.
Our analysis of over one million feedback responses across industries and eight languages quantified how widespread this is: 29% of responses carry mixed sentiment, positive on one theme and negative on another within the same comment. A single overall score collapses that nuance into a number that tells nobody what to fix.
Here's what score-only analysis sees versus what experience signals reveal for the same dataset:
Score-only view: Average CSAT is 4.1. NPS is +32. Everything looks stable. Leadership reviews the dashboard, sees green, and moves on.
Signal-based view: Average CSAT is 4.1, but effort signals have increased 18% over the past quarter. Churn language appears in 12% of responses from the enterprise segment. Confusion signals spike every time the billing workflow is mentioned. And 23% of responses contain intent signals (feature requests, escalations, advocacy) that aren't reaching the teams who should act on them. NPS is +32, but it's being carried by small accounts: the top 20 accounts by revenue have dropped to +11.
Same data. Entirely different understanding. One CX leader in financial services described this exact gap during our research conversations: "We analyze 150+ comments daily, but still don't know what to do. There's a lot of confusion, and nothing happens."
Scores tell you "what." Experience signals tell you "why" and "what happens next." That gap is where most customer experience programs lose the ability to intervene before it's too late. The Feedback Intelligence Framework exists to close it.
Experience Quality: The 5 Dimensions of HOW
Experience quality is the first sub-pillar of experience signals. It answers a single question: how did this experience actually feel? Not what the customer thinks of your brand overall, but what specific quality dimensions this particular interaction carried.
Zonka Feedback's AI in Feedback Analytics 2025 report, based on conversations with 100+ CX leaders, found that 46% of frontline teams don't get signals in time to intervene. In simple terms, the data exists in the feedback language. The analysis just isn't structured to surface it fast enough. Experience quality signals close that gap by detecting five dimensions automatically, across every channel. Teams using AI-powered feedback analytics can see all five in real time.

That's one comment. Three themes. Eight distinct signals.
1. Sentiment: Per-Topic, Not Just Overall
Standard sentiment analysis returns one label for the entire response. Per-topic sentiment breaks the response into themes and scores each independently. In the hotel example: positive on staff experience (Sarah), negative on amenities (WiFi), negative on checkout process. Three different signals going to three different teams. A single "mixed" label tells nobody what to fix.
Per-topic sentiment analysis is the foundation the other four dimensions build on. Without it, effort, urgency, churn, and emotion have no thematic anchor.
2. Effort: High-Friction Language
Effort signals detect language describing friction: "took forever," "had to call three times," "transferred between departments." Research from CEB, now part of Gartner, published in the Harvard Business Review, found that reducing customer effort predicts loyalty more accurately than delighting customers. Your feedback already contains these signals. Most teams just aren't extracting them.
In the hotel example, "checkout took forever" is an effort signal on a specific process. The guest didn't say checkout was wrong. They said it was hard. That distinction changes the fix. 3. Urgency: Time-Sensitive Situations
"Need this resolved today." "Deadline is tomorrow." "This has been going on for three weeks." Urgency signals flag responses where timing matters as much as the content. A complaint about slow service has a different priority when the customer adds "my event is this Saturday" versus "for future reference." Both are negative sentiment. Only one is time-sensitive. Urgency detection catches the difference so routing logic can prioritize accordingly.
Urgency matters most in B2B, healthcare, financial services, and events: industries where a missed deadline cascades into contract or compliance risk.
4. Churn Risk: Conditional and Explicit Leaving Signals
Churn signals come in two forms: conditional ("if it happens again, we'll switch") and explicit ("we're already evaluating competitors"). In the hotel example, "If it happens again, we'll just book the Marriott next time" is conditional churn with a named competitor entity. The guest hasn't left. But the switching trigger is explicit, the competitor is named, and the condition is clear.
Language-based churn detection surfaces before usage data shows a problem. The signals appear in comments before they appear in login frequency or billing patterns. That's why qualitative feedback analysis for churn catches risk earlier than behavioral models.
5. Emotion: Beyond Positive and Negative
Emotion detection classifies the specific feeling: frustration, delight, confusion, anger, disappointment, relief. These aren't the same as sentiment. Sentiment classifies positive or negative. Emotion classifies the specific feeling behind it. A 4/5 CSAT with a comment that says "I guess it was fine but I still don't understand why it broke in the first place" isn't really a 4. The customer is confused and mildly frustrated. But the score says "satisfied." The emotion layer catches what the number misses, and it gives teams the language to act with: you don't respond to confusion the same way you respond to anger.
How the 5 Dimensions Work Together
The real value isn't any single dimension. It's the combination. When we analyzed over one million responses, we found that 4.2 topics surface per response on average. Each topic can carry a different combination of signals. A response with four topics might have positive sentiment on three but high effort and urgency on the fourth. Without the combination view, the response looks mostly positive. With it, you see the one issue that could cost you the customer.
Customer Intent: The 5 Types of WHY
Customer intent is the second sub-pillar of experience signals. It answers a forward-looking question: what does the customer expect to happen as a result of their feedback?
Zonka Feedback's research found that 66% of CX leaders report slow or missing feedback-action loops due to disconnected systems. Intent classification is what fixes this. When AI knows whether a response is advocacy, a feature request, or an escalation, the routing logic writes itself.
Five intent types, each with a natural destination:

Our 1M+ response analysis found that 23% of responses contain clear intent signals. The routing logic writes itself: advocacy goes to marketing for testimonial outreach, feature requests feed the product roadmap, questions reveal knowledge base gaps, complaints route to the team responsible for the relevant entity, and escalations get immediate management attention.
What we found most teams miss is that intent has a short shelf life. An advocacy signal detected and routed within 24 hours becomes a testimonial. That same signal found in a quarterly report is a missed opportunity. A complaint routed within hours is a recoverable customer. A complaint found in a monthly review is a churned one.

Response-Level vs Theme-Level Detection: Why Both Matter
This is the differentiator we built the entire detection layer around: every experience signal, both quality and intent, is detected at two levels simultaneously.
Most feedback analysis tools operate at the response level: one comment gets one sentiment score, one urgency flag, one set of labels. That works when a comment contains a single theme. It breaks when it contains three.
Don't believe us? Take the hotel review. It has three themes. At the response level, you get "mixed sentiment" and possibly a churn flag. At the theme level, you get:

Now each theme has its own signal profile AND its own intent. The operations team sees the checkout effort signal. The facilities team sees the WiFi complaint. HR sees the recognition signal for Sarah. And the account recovery team sees that churn is tied to checkout, not to the overall stay. One response, three different actions, each routed to the right owner because the analysis happened at the theme level.
This dual-level detection is what we mean when we say the framework analyzes every response through all three pillars simultaneously. It's not three separate passes. It's one structured analysis producing themes, quality signals, intent types, and entities, per theme, in a single read.
How Experience Signals Work Inside the Framework
Experience signals are the second pillar, but they don't operate in isolation. The pipeline works like this: feedback arrives from any source (survey, support ticket, Google review, social mention, chat transcript). Thematic analysis (Pillar 1) identifies topics and subtopics. Experience signals (Pillar 2) detect quality dimensions and intent types per theme. Entity recognition (Pillar 3) maps the feedback to specific staff, competitors, products, and locations. All three process in parallel.
The result is a fully structured view of every piece of feedback: what it's about, how it felt, why the customer communicated, and who or what specifically is involved. That structure is what makes downstream actions possible: routing by intent, prioritization by impact and trend, trend tracking by entity, and closed-loop follow-up.

CX leadership tracks cross-signal trends. Effort signals trending upward for a specific location? That's an operational problem emerging before NPS drops. Churn signals increasing in a customer segment? That's a retention risk that won't show in revenue data for another quarter. Where Experience Signals Fit in Your CX Maturity
Not every team is ready for the full signal stack on day one. Our research across 100+ CX leaders identified four maturity stages, and knowing where you are determines where experience signals add the most value.
Stage 1: Reactive Listening. Feedback scattered, mostly unread. Start with per-topic sentiment on your survey data. Even that single quality dimension is a meaningful upgrade from overall scores.
Stage 2: Organized Reporting. Feedback centralized, basic dashboards running. Add effort and urgency signals to reveal which issues are both painful and time-sensitive.

In simple terms, 81% of those CX leaders identified AI-driven feedback analytics as their top priority for the next 12 months. That's a market moving from Stage 1-2 to Stage 3-4. The feedback prioritization matrix is what helps teams at Stage 3-4 decide which signals to act on first.
Experience signals are the layer where feedback stops being a score and starts being a system. The quality dimensions tell you how the experience felt. If you want to see what's hiding in your own data, start with one exercise: pull your last 50 open-text survey responses and read them through the five quality dimensions. For each response, ask: is there effort language? Urgency? Churn risk? Emotion beyond the sentiment label? Then check: would the score alone have told you any of this?
